1) Flash HardSPL
2) find the rom you want from the wiki
3) flash
If you return your phone with hardSPL on it your warranty will be voided, but you can downgrade to normal SPL.]

Back in the day when I got my Hermes I was like you. Then found this cool site maintained by Mr. Vanx: http://www.mrvanx.org/
In there you can read every single step needed to update your Hermes without destroying it in the process.
PD: Just a suggestion, try to update it to WM 6.1, it has a few minor but important updates, mainly threaded SMS and Office 2007.
Not all WM6.1 has these things. You need to read whats in the rom . The chefs are very good at keeping you informed of whats in their work.
Make sure you Hard SPL your phone 1st as you may well end up with a brick otherwise - I'm not saying you won't anyway but at least you have a chance of recovery.

The big question, why would you want to do that? There is a perfectly good WM6 DOPOD 838 pro ROM in the wiki? Or in my 4shared?
Edit: The ATT ROm does not have a video dialer as you know the 8525 does not have a front camera.

I installed it too, but i think it doesnt work on schaps roms. because when I install those cabs, its says after install "this is a old version so it maybe doesnt work correct" ..I can tell you one thing, I doesnt! i get a empty space on my to-day screen..

On wich version of Schap's ROM are you ?
Because I've seen two versions for this: WWE & FRENCH... depends on you langage: The wwe version didn't work with my French ROM (3.30b)

Schap's will release HTC Home plug in it's future ROM, so I think he is already busy with it.

Solution
For those who can't get the HTC Home plug-in with my multilangual ROMs other than english, don't be surprised as those files were extracted from a WWE version Touch ROM!
By renaming some files or translating MUI you should be able to make it work correctly, there is no reason as it works flawlessly with my ROM, even in French!

Guys, I can assure you that it's the latest official version downloaded for Dopod's Australian site.
ROM version: 3.00.707.18
ROM date: 07/24/07
Radio version: 1.46.30.11
Protokol version: 32.79.7020.19H
By the way, this ROM upgrade is bringing no trouble in comparison to Cooked versions that I have already tried al of them.
HSPDA enabled, VoiP on, Video Call on, everything is running smoothly.
But, be sure that before proceeding with upgrade you, it's present latest HARD SPL -Des, etc. on you PPC.
Im using this rom too and it is indeed the official version, and works well! only thing i missing from WM5 is the Voice Call, where can i get that? Im using Jabra BT a lot and want the voice call or was it Voice dial?

i have the modified Dopod-ROM from crab http://www.ppc-welt.info/community/showthread.php?t=115290 installed.
Now i can not install the sdkcerts.cab.
The installation aborts with install unsuccessfull. No other error.
Have other People with original Dopod Rom the same problem?
Can somebody post me an export of HKLM\Security\Policies\Policies from a device that can install the sdkcerts?

I'd stick to v1.20, found here. Some have been having problems with v1.30 with radio flashing and some other things. Or just try with v1.30 first. Up to you.

I tried to flash the official ROM, but it keep saying my system is not suitable to use this version language even I did a asusunlockid, weird.
I think I better don't flash first since no WI-FI driver included and it left only 30MB of space, sigh.

Once the Russian version is out, I believe they will work on the official one to create the English version then it become unofficially official ROM
I hope they can also squeeze the ROM to make a bigger space rather than 30MB.

I like BB4.3 better and have no problem with it yet. I have been using it for just 2 days only. Im now observing it for battery drain.

About the improvments of 4.3 comparing to previous versions you can read a lot in the corresponding thread.
About the difference between 4.3 and 4.3 PRO: some newest HTC apps are included into the PRO ROM, e.g. Big Start Menu, Action Screen. Otherwise they are the same.
Very stable (4.3) i've used it for a month now.

I have changed my rom from O2 WM 5.0 to BB4.3.
It i better like WM 5.0 (SDHC support and others like big clock, programs etc.
I had problems with contacs - for new there are only name and phone number - shock!
Black screen - it is not my best colour.
No backup program!!!!!

This Rom is not compatible with SDHC Cards (you must install SDHC cab from this forum to use SDHC Cards)
The difference with B&B 4.3 WWE is some HTC Apps...nothing new!

I have tested it, it´s the original A_RUU_Diamond_HTC_PTG_1.93.410.3_Radio_Signed_Diam ond_52.29.25.12_1.00.25.05_Ship.exe + B_TMN Custom tool.exe. You must install both starting with the original HTC update then run the operator TMN customization tool. Working perfectly without problems
