Thanks ckpv5. is there any limitation when unlock your bootloader without s-off (can flash any ROM?) ?
No limitation because you have the latest Marshmallow firmware installed.
You can install any ROM .. Sense, AOSP and GPE.
For GPE, use the flashable GPE ROM not GPE RUU

Yes ... any ROM .. means any GSM ROM (not Verizon, not Sprint).
Your T-Mobile is not a US T-mobile .. so yes ... any ROM

Any ROM from the "main" M8 Development forum or Original Development forum is fine.
Just stay away from ROMs intended specifically for Verizon, Sprint, Dual SIM or M8 Eye (and the last 2 don't have many ROMs at all). And those ROMs are posted to other variant-specific Development sections.

I somewhat disagree with the previous response. There are some cases where CID and MID matter:
1) Verizon version, which does require s-off to unlock bootloader (that carrier forced HTC to block bootloader unlock via the normal means HTCDev.com).
2) Verizon and Sprint versions use a different kernel, so the ROM needs to support Verizon/Sprint specifically, otherwise the ROM won't boot. Or another option, is to install the proper kernel after flashing the ROM.
3) Some M8 variants, like the M8s, which requires a different (its own) TWRP version.
But it is true, for the majority of M8 versions, CID and MID don't make a difference for unlocking bootloader, custom recovery, and custom ROM.
Do fastboot getvar all, and post the results (delete IMEI and serial number before posting) if you want us to take a look, and confirm.

When your target is to flash a custom ROM based on 4.4.3; you don't really need all those going back to stock and apply OTA stuff
What you need is flash the 4.4.3 firmware of device version then install ROM ... that's all

First make sure you do have the developer M8 as I find many said the same thing but in actual fact they are not.

on how to flash the firmware zip
As the firmware is untouched, it will restore the stock recovery to your device.
So after successfully flashed the firmware, you should flash the custom recovery of your choice again in order to flash the intended custom ROM.
I'm gathering from the OP's location and past devices, that AT&T is the carrier.
If so, I would recommend flashing the 2.23.502.3 posted here: http://forum.xda-developers.com/att-htc-one-m8/development/att-4-4-3-2-22-1540-3-debloated-sense-6-t2837365
This contains the latest AT&T firmware (including newest AT&T radio). Then flash whatever 4.4.3 custom ROM you want.
On the 2.22.1540 firmware, I was getting some random data drops on AT&T. After flashing the 2.23.502 firmware, everything is working perfectly for me.
EDIT: My bad, I somehow completely missed the critical point that the OP has the Dev Edition. ckpv5 is correct for the Dev Edition, 1540 firmware is what you want (the firmware released with the latest Dev Edition OTA).
That's why I said that he need to confirm whether he really has developer edition M8.
If it is At&T .. I will not recommend the Dev Edition firmware (in fact I will not get involve as I don't know much about At&T device)

Appreciated your help here. I can confirm the phone came with a unlock bootloader and my CID number is BS_US002. Does this mean I got the developer version of the M8?
If so, do I just follow the guide you post above, and do I need to change my CID to the super 11111111?

BS_US002 is Dev Ed.
There is no need to change to SuperCID when flashing the firmware meant for your device version; no CID and MID change is needed.

This part below, my phone freezes on the HTC logo. Do I repeat the entire step from beginning when it freezes or that specific command it freezes on? See below.

Major thanks to you sir. I use the second guide you provide above after multiple fail with adb and all seems to be working fine. So if I understand you correctly, as long as I flash the latest firmware which I now have and regain recovery, there is no need to take the OTA from HTC to move from 4.4.2 to 4.4.3? So I can now flash roms base on 4.4.3 like Viper?
Yes...now you can flash 4.4.3 Sense based ROM like viper.

If I want to convert my carrier locked m8, Vodafone, to 401 unlocked, what is the correct steps and sequence ?
Am I right with this...
1. S-off with sunshine after taking out box AND before taking any ota updates.
2. Install custom recovery. (So I can flash stock 401 ROM)
3. Flash firmware that matches ROM
4. Flash stock recovery.
The only real doubts I have are the order of steps especially firmware and ROM.
Is it firmware or ROM first ?

the only drawback to doing the firmware after the rom is the rom will not have wifi on the old firmware

Sunshine unlocked my bootloader ok with the m8 I'm using just now. Can't remember which hboot I was on at the time. Wasn't rooted, completely stock.
That's why I intend using sunshine BEFORE I take any ota updates, ie, as soon as I get it out the box.
Didn't use sunshine to, primarily, unlock bootloader at the time. It was a welcome "extra".

What are you trying to do exactly? If your intent is to convert to WWE version, or run the phone on non-AT&T networks, that what you describe is probably right.
If you intend to just update firmware and run the phone on AT&T's network, I don't personally recommend the WWE firmware, as it has caused issues for a lot of folks on AT&T.

You just need to update the firmware, not run the entire RUU. Instruction here: http://forum.xda-developers.com/showthread.php?t=2696282
RUU will do it too, but it seems a bit overkill for what you are trying to do.

post the fastboot getvar all of both phones please without imei and serial number please.
Do not use toolkits, more trouble than their worth.
to root, flash TWRP 2.8.6.0 recovery, get it from here: http://dl.twrp.me/m8/
then flash superSU 2.46.zip from here: http://download.chainfire.eu/696/SuperSU/
when phone reboots to android, complete root setup by opening SuperSU app and update the binary if required.

do you know how to use adb and fastboot ?
GPe custom roms require a custom recovery, if you want to do a full convert to GPe, you will need s-off.

do a fastboot getvar all, it will tell you what your current model ID and cid is.
to change cid the command is fastboot oem writecid (whatever you need it to be, alway 8 characters long and capitals) requiresd cid is in the GPe conversion thread

my Htc one M8 has Stock 4.4.4 kitkat and
i have HBoot Version- 3.190.0000
and radio- 1.09.20.0119
and TWRP Recovery version- V2.7.0.2 (Older bcoz New recovery not working)
Q.1 - i want to install SkyDragon 6.0 Marshmallow Sense 7 based Rom.. Do i Need or I have to install Stock 5.0.1 before flash 6.0 marshmallow ?
Q.2- Do i need to update HBoot version ?
Q.3- Do i need to update TWRP Recovery ?

and i did a Big mistake... i think i Bricked the Device......
Mistakenly i touched on "Format Data" instead of "Factory Reset" on TWRP 2.7.0.2... and then i tried to Flash MaximusHD 5.0.1 ROM... now everytime i touch on reboot, phone comes on on boot loader.... Did i do something wrong with partition ? what should i do ?
As i suspected. In your first post you wrote your hboot was 3.19.....but it's 3.16 and therefore way too low for the latest roms.
You need to update the firmware first, then TWRP to the latest one and then flash one of the latest MM roms.
What was your cid before you changed it to supercid ?
And no you didn't brick it. This is just a software issue. A brick is when the phone won't go the bootloader or recovery anymore.

Old cid should be a sprint one and software number is somewhat like 1.54.654.x
I would suggest to get back to a stock rom + recovery and then update the phones software + firmware via official ota.
Let's see if there is a backup available.

I don't know much about sprint devices so check in the specific sprint section for a suited backup. The 1.54.654.x

Edited my post above. Your supercid should not interfere with ota updates at all. More important is to get a pure stock backup. Or a RUU ..... hold on, a ruu would be an option too but it wipes the ENTIRE phone !
Edit : are you using it on sprint network ?

Here is a ruu that would suit your device. Put the phone in the bootloader/fastboot usb menu and execute the RUU.exe with admin rights from the pc (windows, usb 2.0 port connection) it will flash the phone to full stock.
When the ruu is successful you can flash the latest TWRP and flash the skydragon rom

tried lots of stock/custom rom... but none of them working.. bcoz i dont no the CID... "Get var all" is only showing 11111111... how do i know which model my phone is ?

Here is a ruu that would suit your device. Put the phone in the bootloader/fastboot usb menu and execute the RUU.exe with admin rights from the pc (windows, usb 2.0 port connection) it will flash the phone to full stock.
When the ruu is successful you can flash the latest TWRP and flash the skydragon rom

You can't flash the latest roms NOT because of your CID but because the firmware is outdated ! And as far as i can tell about your MID is that it's a sprint device.
You can only flash old kitkat roms at this time.
Maybe @redpoint73 can chip in .......

A. You only need to flash the firmware from Stock 5.0.1.

This will also update your hboot to 3.19 so no need to answer Q.2.

A. Yes, flash the latest TWRP because the stock firmware you flashed has already replaced your custom recovery with a stock recovery. Obviously, you can't flash any custom ROM from Stock recovery.

I agree, its the Sprint version according to the Model ID. I also agree with the above posts, that RUU is the best way to update the firmware.
But be aware that firmware is not the only potential pitfall on the Sprint version. Custom ROM support for the Sprint version is a little tricky due to kernel differences (with most other versions of the M8). You either need to stick to ROMs that explicitly state they support Sprint; or you may also be able to flash the proper kernel to make the ROM work. As-is (without modifying the kernel) Viper MM will not work on Sprint. I was reading on the ARHD thread, that some Sprint folks got that ROM working with the proper kernel, so the same may be true for Viper. But you should read up and learn more before messing with these ROMs and kernels.

I think you are confusing custom ROMs with stock (HTC) ROMs (RUU).
Custom ROMs (as mentioned): s-on if fine, just need unlocked bootloader, and custom recovery TWRP
Stock/official ROM (RUU): If you are changing carrier/region versions, you need s-off and change the CID (or SuperCID). But this is not recommended nor necessary for most folks (only suggested for experienced users, with the proper circumstances).
